An activated carbon manufacturing business in India stands or falls on one decision made before any machine is bought: which raw material you will run, and who will buy the grade it makes. Coconut shell gives the granular carbon that water treatment and export buyers want, but shell charcoal now sells for around ₹100 per kg, and that price decides whether the plant makes money. Wood and bamboo mostly make powdered grades for decolourising sugar, edible oil and medicines, with an easier feedstock but heavy pressure from cheaper coal-based carbon.
For scale, two Niir Project Consultancy Services (NPCS) project reports, for plants of 900 and 750 tonnes a year, put total capital at about ₹2.8 crore and ₹5.5 crore. Work in this order: sign shell or char supply, ask your state pollution board how it classes the plant, buy the kiln and furnace, and test trial samples with a buyer’s lab before you scale.
Coconut shell, wood or bamboo: which route should your activated carbon business take?
The buyer’s grade fixes the feedstock, the activation method and the machinery.
| Route | Grade it mainly makes | Who buys it | Main exposure |
|---|---|---|---|
| Coconut shell, steam activated | Granular and powdered carbon | Water treatment, export buyers | Shell charcoal price and supply; US duty on exports |
| Wood or bamboo, chemically activated | Mostly powdered carbon | Sugar, edible oil, pharma | Wash water to treat; cheaper coal-based carbon |
Chemical activation mixes milled wood with phosphoric acid or zinc chloride before heating, as a US patent on granular carbon describes it. Steam activation works on charred shell at much higher heat. Approach sugar mills and packaged drinking water plants first for the powdered and granular grades. For bamboo feed, the bamboo charcoal manufacturing guide covers the char step.
Take the shell route only if a supplier will contract shell charcoal at a price you can model for two years. Without that, start on wood or bamboo powder and sell to domestic buyers directly.
How much does an activated carbon plant cost?
The two NPCS project reports below give the scale of capital, not a quote. The bamboo plant needs nearly twice the total capital of the coconut shell plant at a similar capacity.
| NPCS project report | Capacity | Plant and machinery | Total capital | Return | Break-even |
|---|---|---|---|---|---|
| Activated carbon from coconut shell | 900 tonnes a year, plus 1,140 tonnes bio-oil by-product | ₹129 lakh | ₹283 lakh | 25% | 59% |
| Activated carbon from bamboo | 750 tonnes a year | ₹196 lakh | ₹546 lakh | 26% | 50% |
The reports differ in feedstock and in what they count, so compare like with like when a supplier quotes. NPCS has prepared over 5,000 project reports since 1994, across more than 40 sectors, at the cost base of the day each was written. Rebuild running costs with today’s shell price before relying on the returns.
Why shell charcoal prices and US tariffs matter more than the machinery
Chemical Industry Digest reported shell charcoal at ₹28,000 a tonne in 2024 and ₹70,000 by April 2025. Its September 2026 report puts domestic material at ₹100 to ₹103 per kg and Sri Lankan imports at ₹80 to ₹90.
That report also gives India’s activated carbon exports as about ₹4,700 crore on 1.80 lakh tonnes last financial year, an average near ₹260 per kg by our arithmetic. The US takes about 18%, and the report mentions a proposed 100% US tariff. In April 2025 an industry director said many Indian units were shut or under capacity for want of shells.
Before modelling margins, get one number from a kiln supplier or a trial run: kilograms of char used per kilogram of finished carbon. At ₹100 per kg of char, that ratio decides whether a price near ₹260 leaves anything after fuel, labour and effluent treatment. Coconut processors, whose shell is a by-product, are natural suppliers; see the coconut products business guide.
How is activated carbon made, step by step?
- Prepare the feed. Crush or cut shells or wood to size and dry them.
- Carbonise. Heat the feed with little air to drive off volatiles and leave char. The NPCS coconut shell report counts bio-oil as a by-product of this stage.
- Activate. Steam at about 900 to 1,100 °C opens the pores, in a rotary kiln or a multiple hearth furnace. One US producer describes 25 to 40 minutes in its rotary kiln.
- Cool. A jacketed screw conveyor and a cooling kiln bring the carbon down to about 30 to 40 °C.
- Size and clean. Crush, grind and screen to the grade, and wash and dry where the buyer wants a washed grade.
- Test and pack. Check moisture, ash, particle size, pH and hardness, then bag the lot.
What machinery does an activated carbon plant need?
Specify the activation furnace first, because it sets capacity, fuel use and the pollution load.
| Machine | What it does | Ask the supplier |
|---|---|---|
| Crusher, screens and dryer | Sizes and dries the feed | Moisture at kiln inlet |
| Carbonisation kiln or retort | Turns feed into char with little air | Where the off-gas goes |
| Activation furnace and cooler | Steam activation at 900 to 1,100 °C, then cooling to 30 to 40 °C; a rotary kiln of about 20 m by 2.4 m is one design in use | Tonnes a day, fuel per tonne |
| Pulveriser, classifier, screens | Makes powder and granular cuts | Particle size range |
| Wash tanks and dryer | Make washed grades | Wash water volume |
| Laboratory kit | Moisture, ash, pH, hardness, decolourising power | Tests your buyers specify |
| Scrubber, cyclone, effluent treatment | Clean flue gas and wash water | What the consent conditions require |
Where should an activated carbon manufacturing business set up, and which approvals come first?
Site follows feedstock. India grew about 20,301 million nuts in 2024-25, 31.24% of world output, with Kerala holding the largest coconut area, according to the Press Information Bureau. A shell plant outside the coconut states pays freight on every tonne, so check the Kerala and Tamil Nadu industrial area pages first.
- Registrations: company, Udyam and GST come first and are routine.
- Pollution board consent: activated carbon sits in the Red category in state lists built on CPCB criteria, and CPCB re-issued its classification in 2025, so ask your board which category applies now. The Tamil Nadu Pollution Control Board says the Air Act requires consent to establish and to operate, so apply before you build.
- Quality standard: buyers often name IS 877, which sets how carbon is sampled and tested, with IS 8366 for powdered and IS 2752 for granular grades.
What to do before you buy land
- Get written quotes for shell charcoal or feed from three suppliers, with moisture and delivery terms.
- Ask your state pollution board for the category and consent checklist for an activated carbon unit.
- Name your first three buyers by grade and ask which test report each wants.
- Ask suppliers for the char-to-carbon yield and fuel per tonne, then rerun the margin at today’s shell price.
- Put the numbers into a bankable report; the detailed project report guide shows how lenders read one.
An NPCS project report for an activated carbon plant covers the manufacturing process with a flow sheet, plant and machinery with suppliers, raw materials, land and building, manpower, and financials from project cost to break-even and a projected balance sheet, in the format lenders usually ask for. It informs a lending decision and does not replace the bank’s own appraisal. For neighbouring products, browse the other manufacturing business guides.
Frequently asked questions
Who are the major buyers of activated carbon in India?
Buyers split by grade. According to Indian Standard IS 877, powdered carbon decolourises pharmaceuticals, vegetable oils and sugar solutions, and granular carbon goes into water purification, solvent recovery and respirators. Exporters buy shell carbon too, with the US taking about 18% of Indian exports.
Who is the biggest producer of activated carbon?
We found no independent ranking. Haycarb of Sri Lanka calls itself one of the world’s leading coconut shell activated carbon producers and claims over 15% of global sales by volume, with 58,500 tonnes of annual capacity across Sri Lanka, Indonesia and Thailand. Treat these as company claims, not a verified rank.
Is making charcoal for activated carbon makers profitable?
It usually needs less capital than activation, but the margin rides on shell cost, which went from ₹28,000 a tonne in 2024 to around ₹1 lakh now. Sri Lankan imports at ₹80 to ₹90 per kg undercut domestic charcoal. The wood charcoal business guide covers plain charcoal economics.
Can activated carbon be made at home?
Not to a saleable grade. Charcoal alone is not activated carbon: steam activation runs at about 900 to 1,100 °C, which home equipment rarely reaches or controls, and buyers test moisture, ash and hardness. Selling product needs a furnace and a lab.
