To start a bamboo charcoal manufacturing business in India, settle three things before building a kiln: where the bamboo will come from and whether you may cut and move it, which carbonisation method fits your budget, and which pollution consent your site needs. Bamboo charcoal is made by heating dried bamboo with very little air until only carbon is left. A village brick kiln costs little to build, while an integrated plant with gas recovery runs into crores.

Most of the bamboo's weight leaves as smoke and gas, so the price you pay per tonne of bamboo decides whether the unit earns anything. Offcuts from stick, furniture and board makers can work; good culms bought at stick prices usually cannot. Among wood and bamboo manufacturing ideas, this is one where the sums matter more than the machine. The National Bamboo Mission also lists carbonisation plants for assistance; check it before ordering equipment.

How is bamboo charcoal made, step by step?

The steps follow an information sheet on bamboo based charcoal production from the Department of Science and Technology's NECTAR portal, which describes a brick kiln.

  1. Collect mature bamboo. Any species works; bamboo four to five years old gives the best charcoal.
  2. Cut and dry it. Yield falls as moisture rises.
  3. Load and light the kiln, a dome of clay brick, mud and mortar about 3 metres across that holds 2.5 to 3.5 tonnes per batch.
  4. Hold the burn at 400 to 550 °C, the sheet's target, and close every opening after about two days.
  5. Seal and cool. Cooling to 100 °C takes about a day, and a full cycle averages five days: four to five in warm, dry weather, six to seven in cold, wet weather.
  6. Unload, break, sort by size and bag.

The sheet gives a 25% yield, so expect about 250 kg of charcoal per tonne of bamboo. Its finished charcoal shows 6,900 to 7,000 kcal per kg, 80% to 85% carbon, 4.5% to 6.5% ash and 6% to 9% moisture, the figures to test your own batches against.

Brick kiln or mechanised carboniser: which route suits you?

Start with brick kilns unless a buyer has already committed to the by-products a mechanised plant makes.

Wood vinegar is the liquid condensed from the smoke. Treat it and activated carbon as separate businesses with their own buyers; the same profile warns that claims about vinegar's health benefits lack scientific evidence. Charcoal powder is the usual feed for activated carbon manufacturing, which has its own process and approvals.

What does a tonne of bamboo charcoal cost to make, and what does it sell for?

At a 25% yield you burn about four tonnes of bamboo for one tonne of charcoal. That caps what you can pay for bamboo.

Published priceCharcoal priceMost you can pay per tonne of bamboo, before any other cost
NECTAR sheet, older domestic range₹5-14 per kg₹1,250-3,500
KVIC, international price cited in 2022₹21,000-25,000 per tonne₹5,250-6,250

The last column is worked out here by multiplying each price by the yield. It is not a market quote, and labour, fuel, packing and transport come out of the same margin.

That is why bamboo charcoal usually runs on waste. In 2022 the Khadi and Village Industries Commission (KVIC) told the Commerce Minister that most of India's bamboo goes into incense sticks and leaves much material unused. Get a delivered price per tonne in writing, multiply it by four, and compare it with what your best buyer pays per tonne of charcoal. If bamboo costs more than a quarter of the selling price, the unit loses money before wages. No reliable published margin exists for bamboo charcoal units, so build yours from these inputs.

Where will the bamboo come from, and do you need a permit?

Supply is not the constraint. The Forest Survey of India's 2021 assessment, released by the Press Information Bureau, put the green weight of bamboo culms at 402 million tonnes, up about 124 million tonnes since 2019. The question is which bamboo you may legally buy and move.

  • Land outside forests: the Indian Forest (Amendment) Act, 2017 removed bamboo from the Forest Act's definition of a tree, aiming to exempt bamboo grown outside forests from felling and transit permits.
  • Forest land: state forest rules still apply, so ask the Divisional Forest Officer before signing a supply contract.
  • Mill waste: offcuts avoid forest permits, but keep purchase invoices, because export needs proof of legal sourcing.
  • Competing buyers: paper mills also take bamboo, as the paper mill guide explains. Farming returns per acre depend on species and spacing; see the bamboo products business guide.

Which approvals does a bamboo charcoal unit need?

Pollution consent is the one that can stop a project, so apply for it first.

ApprovalIssued byWhat it means for you
Pollution consentState Pollution Control BoardNeeded to build and to operate. The Central Pollution Control Board (CPCB) has issued guidelines for charcoal units and a December 2025 direction on classifying them, so ask which category your kiln falls in before fixing the site
Forest permitState forest departmentOnly for bamboo cut in forest land
Udyam, factory, labour, fire and GSTCentral and state departmentsDepend on headcount, state and sales; your district industries centre and accountant can confirm
Export documentsDGFTExports of bamboo charcoal were allowed again in May 2022 for legally sourced bamboo, with a certificate of origin

Is there a subsidy for a bamboo charcoal plant?

Yes, on paper. The restructured National Bamboo Mission, approved by the Cabinet Committee on Economic Affairs in April 2018, works through a State Bamboo Mission in each state. Its operational guidelines list private sector carbonisation plants with an indicative project cost of ₹30 lakh and assistance of 50% of project cost, capped at that indicative cost, as a credit linked back ended subsidy. You take a bank loan first and the subsidy follows.

Proposals go from the district to the State Bamboo Mission and must show location, bamboo availability, machine wise cost and yearly employment. That list also outlines any lender's project report.

Confirm before relying on it. The guidelines carry no year, an August 2026 review by the IMPRI think tank does not document an extension beyond 2022-23, and the mission is not implemented in West Bengal. Ask your State Bamboo Mission if it is taking applications.

What should you do before spending on a kiln?

  1. Get three written quotes for delivered bamboo waste and multiply each by four.
  2. Ask the forest department and State Bamboo Mission about permits and open subsidy funds.
  3. Ask the State Pollution Control Board which category a charcoal kiln falls in.
  4. Build one kiln and run three batches in your own season, logging moisture, yield and cycle time.
  5. Sign letters of intent for lump and powder before scaling, and compare the wood charcoal business and biomass briquette manufacturing first.

Frequently asked questions

Is a charcoal making business profitable?

It can be, but only when delivered bamboo costs well under a quarter of the charcoal's selling price. At a 25% yield, four tonnes of bamboo make one tonne of charcoal, and labour, fuel, packing and transport come out of what is left. Work out your margin from written bamboo quotes, not generic percentages.

Can you export bamboo charcoal from India?

Yes, with conditions. Bamboo charcoal sat under an export prohibition until May 2022, when the government allowed it for legally sourced bamboo, backed by documents and a certificate of origin, as AgroSpectrum reported on 23 May 2022. Check the current DGFT entry for your product code before quoting a buyer.

Can bamboo charcoal be turned into activated carbon?

Yes. Charcoal powder is the usual feed, and activation with steam is a separate process with its own equipment. The CPCB's 2025 classification of industrial sectors places activated carbon manufacturing with steam activation in the Orange pollution category, so it needs its own consent.

Which country is the largest producer of charcoal in the world?

Brazil leads wood charcoal production on the Food and Agriculture Organization's 2020 figures, with 12% of the world total. Nigeria and Ethiopia follow at 9% each and the Democratic Republic of Congo at 5%.
