What is a super absorbent polymer project report?

A super absorbent polymer project report is a detailed project report (DPR) for a unit that turns acrylic acid and caustic soda into cross-linked sodium polyacrylate granules. It sets out the process, machinery, raw materials, buyers, project cost, means of finance, five-year projections, DSCR and break-even that a bank needs before funding the plant.

Entrepreneurs and chemical companies use it to size an SAP unit and raise a term loan. Lenders use it to judge whether thin margins over acrylic acid can repay the debt.

Also known as: SAP project report, sodium polyacrylate project report, super absorbent polymer business plan, SAP manufacturing plant DPR.

What a bank checks in a super absorbent polymer project

A project report on super absorbent polymer is judged mostly on the gap between price and cost, because the unit sells a commodity-priced polymer made from one dominant raw material. These are the values in our sample report and why each one is tested.

62.4%Raw material share of sales

Raw materials take most of every rupee of sales. A report showing a much lower share is usually pricing acrylic acid too low or the polymer too high.

72%Acrylic acid share of raw material cost

On the sample's Year 3 figures, a 10% rise in acrylic acid adds about ₹82 lakh to cost against profit before tax of ₹183.19 lakh. Banks want that tested.

₹149 vs ₹134.04Selling price and cost per kg

The margin per kg is small. Lenders compare the selling price with current landed prices of imported SAP of the same grade.

1.42Lowest DSCR, in Year 2

Full principal repayment starts in Year 2 while the plant runs at 65%. The debt service coverage ratio (cash available for repayment divided by instalments) is lowest here.

Values are the assumptions and results in our illustrative sample. Your report uses figures for your capacity, grade and suppliers.

Super absorbent polymer manufacturing process

Most SAP is made by gel polymerisation of partly neutralised acrylic acid. The steps below follow the route in our sample report; the gel is more than half water, so drying sets the pace of the plant.

  1. Neutralisation

Acrylic acid is partly neutralised with caustic soda lye in a chilled jacketed reactor, because the reaction releases heat that can start polymerisation too early.

  2. Gel polymerisation

The sodium acrylate solution, with a small dose of cross-linker, is polymerised by free radical initiators into a rubbery, water-swollen gel.

  3. Gel chopping

The gel block is cut and minced into small pieces so hot air can reach every particle in the dryer.

  4. Drying

Gel pieces are dried on a belt dryer until moisture falls to a few percent; over-drying yellows the polymer and lowers absorption.

  5. Milling and sieving

Dried polymer is ground in a roller mill and sieved to the size range buyers specify, with fine dust returned to the gel stage.

  6. Surface cross-linking

Granules are sprayed with a surface cross-linker and heat treated, which lets them keep absorbing when pressed under a baby's weight.

  7. Testing and packing

Each lot is tested for retention capacity, absorption under load, particle size and residual monomer, then packed in moisture-proof bags.

Raw materials for super absorbent polymer

Glacial acrylic acid is bought in drums or bulk tankers and must be stored within a narrow temperature band. It freezes at about 13 °C, and it can polymerise on its own if it gets warm or loses its inhibitor. Most units hold about a month of stock.

Who buys super absorbent polymer in India?

Hygiene products take most of the demand. Diaper and sanitary napkin makers buy SAP by the tonne, and much of what they use is imported. A domestic unit sells on steady quality, shorter lead times and rupee pricing.

Hygiene buyers approve a new supplier only after lab tests and trial runs on their own lines. Smaller grades fill the plant while that approval is pending.

  • Baby and adult diaper manufacturers
  • Sanitary napkin and underpad makers
  • Agri input companies and nurseries, for soil hydrogel
  • Cable and water-blocking tape makers
  • Cold chain gel pack makers
  • Chemical distributors serving small converters

Plan for the approval gap: the first months often go to agricultural and industrial grades at lower volumes. A report that assumes full hygiene-grade sales from Year 1 overstates both sales and DSCR.

Licences and approvals for an SAP plant

Business registrationUdyam (MSME) registration and GST registration
Pollution board consentConsent to establish and operate from the State Pollution Control Board; synthetic resin units appear in the orange category in state lists such as Assam and Odisha
Hazardous chemicalsCheck acrylic acid and caustic soda storage against the Manufacture, Storage and Import of Hazardous Chemical Rules, 1989, which apply above set threshold quantities
Factory licenceUnder the Factories Act where worker and power thresholds apply; rules vary by state
Fire safetyFire NOC from the local fire authority for monomer storage and the dryer area, where required

Categories and thresholds differ by state. Confirm with your State Pollution Control Board and factory inspectorate before you apply.

Mistakes that weaken a super absorbent polymer project report

  • Pricing every kg at hygiene-grade rates

A new unit sells part of its output as agricultural or industrial grade at lower prices until diaper makers approve it.

  • Assuming every kg of gel becomes saleable product

Fines from milling are recycled and some lots fail retention or residual monomer tests. Output must allow for both.

  • Buying acrylic acid in small lots

Drum purchases cost more than bulk loads, and without cooled storage the monomer can spoil. Both raise cost per kg.

  • Under-sizing the dryer

Gel is mostly water. If the dryer cannot keep up, the whole line slows and fuel cost per kg rises.

Super Absorbent Polymer project report: frequently asked questions

How much does a super absorbent polymer plant cost in India?

A small batch unit making 1–2 MT per day needs roughly ₹2.5–4 crore, while a large continuous plant licensed from a technology supplier runs to ₹50 crore and more. These are indicative figures. Our sample report models a 5,300 kg per day unit at ₹751.51 lakh, including land, building and working capital margin. Your report costs the plant for your capacity and site.

What raw materials are used to make super absorbent polymer?

Glacial acrylic acid is the main input, partly neutralised with caustic soda lye to sodium acrylate. Small amounts of a cross-linking agent, polymerisation initiators and a surface cross-linker complete the recipe. In our sample report acrylic acid is 72% of raw material cost and caustic soda lye is 16%, so acrylic acid buying decides most of the margin.

Which machines are needed for SAP manufacturing?

The core line is a chilled neutralisation reactor, a gel polymerisation reactor or belt, a gel chopper and a hot air belt dryer. A roller mill with sieves and a surface cross-linking mixer with heat treater finish the granules. You also need cooled acrylic acid storage, a quality lab and a bag filling machine. In our sample the polymerisation reactor is the costliest item at ₹74.57 lakh.

Is super absorbent polymer manufacturing profitable?

It can be, but margins are thin. In our illustrative sample the selling price is ₹149 per kg against a cost of ₹134.04 per kg. That gives an 18% return on investment in Year 3 and break-even at 42% of capacity. Profit depends mainly on acrylic acid prices, yield losses as fines and how fast hygiene buyers approve your grade.

Can I get a PMEGP or bank loan for an SAP unit?

PMEGP covers manufacturing projects only up to ₹50 lakh, which is too small for a polymerisation plant. Most SAP units take an MSME term loan and a cash credit limit from a bank. Micro and small enterprises can seek CGTMSE guarantee cover on loans up to ₹10 crore. Each lender asks for a project report with projections and DSCR.

What is the difference between hygiene grade and agricultural SAP?

Hygiene grade SAP for diapers and sanitary napkins is a fine, surface cross-linked sodium polyacrylate that must hold liquid under the weight of the wearer. Agricultural hydrogel is usually a coarser grade, often potassium based, mixed into soil to hold water near roots. A new unit often starts with agricultural and industrial grades while hygiene buyers run their trials.

Is the super absorbent polymer project report PDF free, and can I use it for a loan?

The sample is free to view and download. It is an illustrative report that shows the format and depth of an NPCS report. Its figures are representative and not based on a real project, so it should not be submitted to a bank. For a loan, NPCS prepares a report for your own capacity, location and loan scheme.
