What is a npk fertilizer project report?
An NPK fertilizer project report is a detailed project report (DPR) for a unit that blends DAP, potash and urea into granulated NPK mixtures. It sets out the process, granulation machinery, raw materials, licences under the Fertiliser (Control) Order, project cost, means of finance, five-year projections, DSCR and break-even that a bank needs.
Entrepreneurs, agri-input dealers and FPOs use it to size the plant and raise a term loan; lenders use it to judge whether the unit can repay.
Also known as: NPK fertilizer business plan, NPK mixture fertilizer plant report, granulated NPK fertilizer DPR, project report on NPK fertilizer.
What a bank checks in an NPK fertilizer project report
Fertiliser mixtures sell in two short seasons on dealer credit, so lenders look hardest at input cost and cash tied up in stock. These are the values in our sample report and why each one matters.
DAP, MOP and urea make up most of the cost. Banks compare this share with current input prices, because a low figure usually means the report has overstated profit.
Agri-input dealers often pay after the season's sales. Debtor days are the largest part of working capital in the sample, ahead of stock.
Bags are made ahead of kharif and rabi sowing. A report that ignores this build-up asks for too small a cash credit limit.
The debt service coverage ratio shows whether cash earned covers loan instalments. Lenders read the weakest year, not only the 1.93 average.
Values are the assumptions in our illustrative sample. Your report uses figures for your grades, suppliers and market.

NPK mixture or complex NPK: which plant are you planning?
Most searches for an NPK plant mix up two very different projects. A complex NPK plant reacts acids and ammonia at very large scale. An MSME unit makes NPK mixtures from fertilisers it buys, and that is the plant our sample report covers.
| Point | NPK mixture unit | Complex NPK plant |
|---|---|---|
| Inputs | DAP, MOP, urea, ammonium sulphate, filler | Ammonia, phosphoric acid or rock phosphate, sulphuric or nitric acid, potash |
| Scale | A few MT to about 60 MT per day | Large integrated plants, usually at ports or gas sources |
| Key equipment | Mixer, drum granulator, dryer, cooler, screens | Reactors, pipe reactor or pre-neutraliser, acid storage, granulation train |
| Approval route | State certificate of manufacture for a notified mixture grade | Specifications set by the Central Government under the Fertiliser (Control) Order |
| Subsidy | Not assumed in our sample; check your grade before planning | Nutrient Based Subsidy is paid to fertiliser companies on notified P&K grades |
100% water-soluble NPK grades are excluded from state mixture standards under the Fertiliser (Control) Order and follow a separate route.
NPK fertilizer manufacturing process
A granulation unit turns powdered straight fertilisers into hard, round granules that spread evenly and do not separate in the bag. Recycle from the screens goes back to the granulator, so the drum handles more material than the plant sells.
- Crushing
Lumpy DAP, MOP, urea and filler are crushed and pulverised so every input passes a fine mesh and mixes evenly.
- Weighing and mixing
Each input is weighed to the formula of the notified grade and blended in a paddle mixer.
- Granulation
The blend rolls in a rotary drum granulator while water or steam and a binder build it into granules.
- Drying
A rotary dryer with a hot air generator brings moisture down to the grade limit. Keep the temperature moderate when urea is in the formula, because urea softens and makes granules sticky.
- Cooling and screening
Granules are cooled, then screened; oversize is crushed and fines go back to the granulator.
- Coating
On-size granules are coated with an anti-caking agent so they stay free-flowing through the monsoon.
- Testing and bagging
Each batch is tested for nitrogen, phosphate, potash and moisture, then packed in 50 kg HDPE bags marked as fertiliser.
Raw materials for NPK fertilizer
Phosphate and potash come mostly from DAP and MOP, which follow import prices, so units agree supply with more than one marketer before each season. Filler is cheap by weight but sets the nutrient balance of lower-analysis grades.
| Raw material | Share of cost | Year 3 (₹ lakh) |
|---|---|---|
| Diammonium phosphate (DAP) | 40% | 184.44 |
| Muriate of potash (MOP) | 30% | 138.33 |
| Urea and ammonium sulphate | 20% | 92.22 |
| Filler and binder (dolomite, bentonite) | 6% | 27.67 |
| Anti-caking coating agent | 4% | 18.45 |
| Total | 100% | 461.11 |
Machinery for an NPK granulation unit
The rotary dryer with its hot air generator is the costliest item in the sample, ahead of the drum granulator. Dust control is part of the line, not an extra.
| Machine | What it does | Sample cost (₹ lakh) |
|---|---|---|
| Crusher and pulveriser | Breaks lumps in bought fertilisers | 16.27 |
| Weigh batching and paddle mixer | Doses and blends each grade | 19.52 |
| Rotary drum granulator | Forms the granules | 29.29 |
| Rotary dryer with hot air generator | Dries granules to the moisture limit | 32.54 |
| Rotary cooler | Cools granules before screening | 14.64 |
| Vibrating screens and recycle crusher | Separates on-size product and recycle | 14.64 |
| Coating drum | Applies the anti-caking agent | 8.14 |
| Cyclone, bag filter and wet scrubber | Captures dust from dryer and cooler | 14.64 |
| Bagging, stitching and conveying | Moves, weighs and packs product | 13.02 |
| Total plant and machinery | 162.70 | |

Licences for NPK fertilizer manufacturing
Fertiliser quality is controlled by the Fertiliser (Control) Order, 1985, not by a BIS mark. These are the product-specific approvals, as checked in October 2026.
| Certificate of manufacture | Required to prepare any fertiliser mixture. Apply to the state registering authority in Form D; the authority decides within 45 days and issues the certificate in Form F |
|---|---|
| Grade standards | Each mixture must match a standard notified by the State Government under clause 13; no certificate is granted for a grade outside it |
| Laboratory | The minimum laboratory facility specified under clause 21A must be in place before you apply |
| Selling and bags | Memorandum of intimation in Form A1 to sell, and bags marked with the word FERTILISER under clause 21 |
| Pollution board consent | Fertilizer granulation, formulation and blending is listed in the Orange category under CPCB criteria; get consent to establish and operate from your State Pollution Control Board |
| GST | 5% on fertilisers of headings 3102 to 3105 supplied for use as fertiliser, including those used to make other fertilisers |
Add Udyam and GST registration, a factory licence where it applies and a fire NOC. Forms and fees vary by state.
Mistakes that weaken an NPK fertilizer project report
- Pricing mixtures like branded complex NPK
Mixtures sell to dealers at ex-factory rates well below the bag price of complex grades, so revenue and DSCR come out too high.
- Planning a grade the state has not notified
The certificate of manufacture covers only notified mixture standards. Check the state list before you fix the formula and capacity.
- Counting on subsidy that is not confirmed
Nutrient Based Subsidy is paid to fertiliser companies on notified grades. Build the projections without it unless your grade and status are confirmed.
- Treating the laboratory as a formality
Selling fertiliser below the prescribed standard is prohibited. An off-grade batch found in official sampling can stop sales in the middle of the season.
- Leaving out seasonal stock in working capital
Inputs are bought and bags made months before sowing. Without this build-up the cash credit limit runs short in the first season.

NPK Fertilizer project report: frequently asked questions
How much does it cost to set up an NPK fertilizer plant in India?
A small blending unit needs roughly ₹60–150 lakh, a granulation unit of 15–20 MT per day about ₹3–4 crore, and a 40–60 MT per day line about ₹7–12 crore. Our sample report models a 17 MT per day granulation unit at ₹346 lakh. These ranges are indicative; your project report works out the cost for your capacity, grades and site.
What raw materials are used to make NPK fertilizer?
A mixture unit buys straight fertilisers: diammonium phosphate (DAP) for phosphorus and some nitrogen, muriate of potash (MOP) for potassium, and urea or ammonium sulphate for extra nitrogen. Dolomite or bentonite act as filler and binder, and an anti-caking agent coats the granules. In our sample report DAP is the largest input at 40% of raw material cost.
Which licence is needed to manufacture NPK fertilizer mixtures?
You need a certificate of manufacture for fertiliser mixtures under the Fertiliser (Control) Order, 1985, issued by the registering authority of your state. Each grade must match a mixture standard the state has notified, and the unit must keep the minimum laboratory facility. Add Udyam, GST, pollution board consent and a factory licence where it applies.
Is NPK fertilizer manufacturing profitable?
In our illustrative sample, a 17 MT per day unit earns a 24.8% average return on investment, breaks even at 41.4% of capacity and pays back in about 3.4 years. Real results depend on what you pay for DAP and MOP, the grades your state allows, dealer credit and stock planning for kharif and rabi.
Can I get a PMEGP or Mudra loan for an NPK fertilizer unit?
Only for a very small unit. PMEGP covers manufacturing projects up to ₹50 lakh, and Mudra Tarun Plus goes up to ₹20 lakh for borrowers who have repaid an earlier Tarun loan. A granulation unit usually needs an MSME term loan, and CGTMSE can guarantee collateral-free credit up to ₹10 crore for eligible micro and small units.
NPK fertilizer ka business kaise shuru kare?
Start by checking which NPK mixture grades your state has notified and where you can buy DAP, MOP and urea regularly. Then fix the capacity, get a project report with projections and DSCR, arrange the term loan, and apply for the certificate of manufacture and pollution consent. Set up the laboratory before the first batch, because every grade must pass testing.
Is the sample report free and can I use it for a loan?
The sample is free to view and download. It is an illustrative report that shows the format and depth of an NPCS report. Its figures are representative and not based on a real project, so do not submit it to a bank. For a loan, NPCS prepares a report for your own capacity, grades, location and loan scheme.
