Indsil Hydro Power & Manganese Ltd had a solid foundation in energy and minerals. What they were looking for was something more — a manufacturing opportunity that could grow with them, align with where environmental policy was heading, and make genuine commercial sense given their regional strengths in Kerala.

That search brought them to NPCS.

The brief was straightforward: identify a high-potential industrial venture, validate it thoroughly, and give the leadership team the confidence they needed to commit capital. What made this engagement interesting was the starting point. Activated carbon wasn't necessarily on Indsil's radar from day one. Through structured opportunity screening, NPCS identified it as the strongest fit — and the reasoning was grounded in specifics, not guesswork. Kerala's abundant coconut shell supply offers a premium-grade raw material with excellent adsorption properties. Domestic demand is rising across water treatment, pharmaceuticals, food processing, and air purification. And India still imports significant volumes from China and Southeast Asia — leaving real room for a quality-focused local producer.

Once the opportunity was confirmed, NPCS worked through a five-phase process: market intelligence, technical feasibility, financial modeling, and a practical implementation roadmap. Each phase had defined deliverables, and nothing moved forward without being properly validated.

On the market side, the analysis covered demand forecasts across six end-use sectors, competitive dynamics, and import substitution potential. Water treatment and industrial/export applications showed the strongest growth — both projected in the 8–10% CAGR range. The message was clear: this isn't a niche product chasing a narrow market. Activated carbon sits at the intersection of environmental compliance, industrial processing, and global trade.

The technical work was equally detailed. NPCS mapped the full manufacturing process — from raw material preparation and carbonization to steam activation, washing, drying, quality testing, and dispatch. Machinery requirements were specified, plant layout options were assessed, and utility and capacity planning was completed to support a realistic, scalable production model.

Financial modeling covered CapEx structure, working capital needs, and projected returns. Plant and machinery represent the largest investment component — around 45–50% of total outlay — with land, civil works, and pre-operative costs accounting for the rest. The IRR projections landed in the attractive double-digit range, with a payback period competitive within the manufacturing sector.

By the time the engagement concluded, Indsil had something more valuable than a report. They had a clear path forward — with vendor recommendations, a regulatory checklist for Kerala-specific approvals, and a phased execution roadmap. The decision to confirm implementation planning followed shortly after.
