Citric Acid Manufacturing Unit — M/s. Indian Potash Ltd
A well-established agri-input company diversifies into specialty chemicals — with a feasibility study that gave them the technical clarity and financial confidence to move forward.
M/s. Indian Potash Ltd has a long-standing presence in India's agri-input and industrial supply space. When their management decided to explore manufacturing as a diversification path, they were specific about what they needed: a high-demand product, a location that made logistical sense, sustainable raw material access, and numbers that could hold up to scrutiny from both internal stakeholders and external financiers.
They approached NPCS to find that opportunity and validate it properly. After screening across multiple manufacturing verticals, NPCS recommended a Citric Acid Manufacturing Unit in Coimbatore, Tamil Nadu — and the reasoning was grounded in specifics, not generalizations.
Tamil Nadu's agro-industrial base gives the project a natural feedstock advantage. Citric acid is produced through aerobic submerged fermentation using carbohydrate substrates — primarily molasses and maize — both of which are abundantly available in the region. Coimbatore itself offers established industrial infrastructure, reliable utilities, and logistics connectivity that matter when you're planning a large-scale chemical manufacturing operation.
The product choice also made commercial sense on multiple fronts. Citric acid serves a wide and stable buyer base — food and beverage processors, pharmaceutical companies, personal care manufacturers, detergent producers, and industrial chemical users. India's domestic production has consistently lagged consumption, which means new capacity doesn't have to fight for market share so much as fill a gap that currently gets covered by imports. Export potential into Asian, Middle Eastern, and African markets adds a further dimension to the revenue picture.
On the technical side, NPCS worked through the full nine-stage production process: substrate preparation, inoculum development, fermentation in stainless-steel bioreactors over 72 to 96 hours, broth filtration, calcium citrate precipitation, acidulation, purification through activated carbon and ion exchange treatment, crystallization and drying, and final packaging to FSSAI and IP standards. Equipment selection, utility requirements — boiler, effluent treatment, power — and plant layout were all addressed in the DPR.
The financial modeling covered capital investment across land, civil works, fermentation systems, downstream processing machinery, utilities, packaging infrastructure, and working capital. Revenue projections were built on production capacity and realistic market pricing. IRR, NPV, payback period, and break-even analysis were all computed, with sensitivity scenarios incorporated to give the client a clear view of downside risk alongside the base case.
A phased implementation roadmap took the project from statutory clearances and civil construction through machinery procurement, trial production, quality certification, and commercial launch — structured to minimize delays and protect capital efficiency at each stage.
Indian Potash Ltd approved the project for execution. The DPR now serves as their working document for project financing, regulatory approvals, and execution planning.
